Heather Cowap began reconsidering her classroom when she noticed how many expectations were hiding inside ordinary assignments.
Students were supposed to know how to estimate how long work would take, keep track of several assignments, decide what to do first, collaborate with classmates, recognize when they were falling behind, and adjust their plans accordingly.
Those abilities were essential to succeeding in school, yet Cowap realized she was often treating them as prerequisites rather than skills that could be taught.
That realization eventually led her to Agile Scrum.
Cowap, an educator, consultant, and founder of SciEdScrumming, now uses the project-management framework as a way to make executive function visible inside the classroom. Instead of removing academic content to teach organization separately, she embeds planning, prioritization, accountability, and reflection into the work students are already doing.
A Deadline Does Not Teach Time Management
Traditional classrooms often tell students how long something should take.
A worksheet may be due at the end of class. A project might be assigned on Monday and collected two weeks later. The schedule establishes a deadline, but it does not necessarily teach students how to estimate the work required to meet it.
Cowap wanted students to participate in that calculation.
In her science classes, she might begin a unit by giving students the questions they were expected to answer, a curated set of readings, videos, labs, and case studies, and a fixed number of class periods in which to complete the unit.
Students then had to decide what to tackle first and estimate how much time different tasks would require.
That change created conversations that do not happen when every step is dictated by the teacher.
A student could discover that a reading took twice as long as expected. A group could realize it had underestimated a lab. Students who finished faster had another task ready instead of simply waiting for everyone else.
The academic standards remained the same. Cowap still had to prepare students for common assessments and state requirements. What changed was who participated in managing the path toward those outcomes.
The Tracking Board Makes Invisible Work Visible
One of Scrum’s simplest tools is a visual board divided into work that needs to be done, work currently underway, and work that has been completed.
For Cowap, that structure addressed a recurring classroom problem.
Students frequently struggle because the work exists in their heads, notebooks, online portals, backpacks, and conversations with teachers. By putting the workload somewhere visible, both the student and teacher can see where progress has stalled.
That makes intervention more specific.
Rather than asking a student why a project is not finished, a teacher can see which step has remained untouched or which task is blocking everything behind it. Students also have a clearer way to understand their own progress without relying on the teacher to repeatedly remind them what comes next.
Cowap believes those habits are especially important as schoolwork becomes a mixture of physical and digital material.
Organization now includes finding the right version of a document, remembering which platform contains an assignment, managing online resources, and distinguishing between work that has been started and work that has actually been submitted.
Those are executive function demands created partly by the technology meant to make learning easier.
Student Agency Works Better With Structure
Giving students greater control can sound like removing expectations. Cowap found the opposite could be true.
She gave students choices about how they organized their time, but the work still had to be completed.
If a group spent part of a Friday discussing the evening’s football game, she did not necessarily stop them. She reminded them that they had already committed to completing a certain amount of work. Choosing to use the class period differently might mean finishing that work over the weekend.
Students retained the choice while also experiencing its consequence.
That balance matters to Cowap because autonomy without accountability does little to prepare students for adult work. At the same time, constant teacher control prevents students from developing the judgment that independence requires.
Her broader concern is that many experiences that once developed these skills informally have disappeared. Children are more likely to have structured, supervised schedules, phones that allow parents to track and contact them, and digital environments that can make it easy to lose awareness of time.
Schools cannot assume those skills will simply emerge elsewhere.
Cowap created SciEdScrumming because she sees Agile Scrum as one practical way to teach them without creating another standalone curriculum.
Students still learn biology, chemistry, math, or English. But while doing so, they also practice estimating, organizing, collaborating, starting difficult work, and recovering when the original plan fails.
Those skills may never appear as a separate line on a report card. They often determine whether everything else on it gets done.
